What is a weighted decision matrix?
A decision matrix (also called a Pugh matrix or weighted scoring matrix) is a structured tool for comparing multiple options against a set of criteria. Each criterion is given a weight reflecting its relative importance, and each option is scored on each criterion. The weighted totals reveal which option best satisfies your priorities overall.
How to use it
- List your options: the alternatives you are choosing between (e.g., three job offers, two apartment choices).
- Define criteria: the factors that matter to you (salary, location, growth potential, work-life balance).
- Assign weights: distribute weight points among criteria to reflect their relative importance. Higher weight = more important.
- Score each option: rate each option on each criterion (e.g., 1–10 scale).
- Review the results: the highest-scoring option wins on paper - but if the result surprises you negatively, that gut reaction is data too.
Limitations
A decision matrix cannot account for unmeasurable factors, future unknowns, or deeply personal values. Use it as one input to a decision, not as the final arbiter.
